Measure SEO using qualified enquiries and contribution, with clear attribution limits and a worked example.
Define the return before calculating it
SEO ROI is the incremental contribution attributable to SEO, minus SEO costs, divided by those costs. Revenue alone overstates the return because delivering the work also costs money. Rankings and impressions explain discovery; they are not profit.
Attribution is imperfect. A customer may discover you through search, return through an ad and finally enquire directly. Label your model as first-touch, last-touch or assisted rather than claiming it captures the entire journey.
A worked example
Illustrative figures: an organic-search cohort produces 30 enquiries, 18 qualify and 6 become customers. Each customer contributes S$600 after delivery costs. The contribution is S$3,600. If the attributable SEO cost is S$2,000, the modelled return is (S$3,600 − S$2,000) ÷ S$2,000 = 80%.
That is not automatically an incremental return. Some of those customers might have arrived without the work. Compare with a suitable baseline and note other changes, such as brand campaigns, seasonality or a new sales offer.
Keep one monthly evidence sheet
- Search Console: relevant page clicks and query themes, split between brand and non-brand where possible.
- Analytics: organic landing pages and completed enquiry actions.
- Sales records: unique lead, qualification, won or lost status, contribution and time to close.
- Costs: agency fees, internal production time and necessary tools.
Use a lead identifier to avoid counting a form and a later phone call as two new prospects. Keep customer personal information out of public reports.
Read leading and lagging signals separately
A new service page can start gaining relevant impressions before it generates enquiries. That is a useful leading signal, but it is not proof of ROI. Conversely, an old page can generate valuable leads with little traffic.
Review small samples cautiously and give sales cohorts time to mature. Report what is known, what is estimated and what remains untracked. For planning, pair this worksheet with the marketing budget guide.
